7.1 Organizational Philosophy

Lean by design, not by accident

Cairo Photo Academy is organized around its value chain, ensuring that every department contributes directly to client acquisition, learning delivery, financial sustainability, and organizational excellence. The organization is intentionally designed as a lean, agile, and scalable professional services enterprise, minimizing fixed costs while maximizing operational flexibility and service quality.

Rather than building a traditional educational institution with extensive permanent infrastructure, CPA leverages strategic partnerships, technology, outsourced facilities, and a curated network of expert instructors.

A seven-role, single-layer structure

Each role owns one stage of the academy's value stream, with independent checks built in on both quality (Program Delivery & Quality) and cost (Cost Accountant), so growth in sales and marketing cannot outrun profitability or delivery standards.

Academy Director / Principal 7.4.1 · Reports to CEO · Executive Leadership

Job Purpose

Owns the overall vision, quality standard, and commercial performance of Cairo Photo Academy. Accountable for positioning the academy as the leading media training provider in the market, and for the performance of every function reporting into this role.

Key Duties & Responsibilities

  • Set the academy's strategic direction, annual business plan, and growth targets in line with CEO expectations
  • Own the P&L: approve budgets, pricing strategy, and major investment decisions (markets, equipment, new programs)
  • Provide direct leadership and performance management to Business Development, Digital Marketing, Admissions, Program Delivery & Quality, HR, and the Cost Accountant
  • Chair a monthly performance review across all functions, using data from each department to course-correct quickly
  • Safeguard the academy's brand and reputation as the market's premium, only-of-its-kind provider
  • Approve new corporate partnerships, franchise/licensing opportunities, and strategic alliances
  • Represent the academy publicly with media, industry bodies, and key corporate clients
  • Ensure compliance with Egyptian labour law, tax regulation, and any relevant education/training accreditation requirements
  • Own succession planning and leadership bench strength across the organization
  • Personally intervene on any escalation that threatens quality, a key account, or the brand

  • 10–14 years of experience, with at least 4 years in a General Manager, Country Manager, or senior-level role
  • Experience running or senior-leading an education, training, creative-services, or hospitality business is strongly preferred
  • Bachelor's degree required; MBA or equivalent postgraduate qualification is a strong plus
  • Demonstrated record of P&L ownership for a business of comparable or larger scale

Bonus / Incentive Structure

Annual performance bonus of 10–20% of base salary, weighted: margin/profitability vs. target (50%), overall quality (50%). Paid annually after year-end close, approved by the Board/CEO. No monthly component — this role is measured on sustained annual performance, not short-term. Example: 90% of target = 2 months' salary bonus; 100%+ of target = 3 months' salary bonus. Target is reviewed annually (October of each year) to set next year's target with a minimum 10% increase.

Business Development Manager (BDM) 7.4.2 · Reports to Academy Director · Sales — Corporate (B2B)

Job Purpose

Owns direct, offline sales of corporate training contracts (B2B). A hunter role responsible for building and closing a pipeline of corporate clients and consistently hitting aggressive revenue targets — distinct from Digital Marketing, which drives demand for individual/one-to-one courses.

Key Duties & Responsibilities

  • Identify, prospect, and directly approach companies for corporate media/content-creation training
  • Build and personally manage a live B2B pipeline from first contact through proposal, negotiation, and signed contract
  • Design tailored corporate training proposals and pricing packages, in coordination with the Academy Director and Cost Accountant
  • Own and consistently achieve monthly and quarterly new-business revenue targets
  • Represent the academy at business events, expos, and B2B networking opportunities to build a corporate contact network
  • Negotiate contract terms directly and close deals with authority to push for the sale in the room
  • Hand off signed corporate accounts cleanly to Program Delivery & Quality for scheduling and execution
  • Maintain and grow relationships with existing corporate clients to drive repeat business and referrals
  • Report pipeline health, conversion rates, and revenue achieved vs. target to the Academy Director weekly
  • Keep a disciplined CRM/pipeline record so no lead or follow-up is lost

Bonus / Incentive Structure

Base salary plus capped commission on collected (not just signed) revenue, at 500,000 EGP. An additional one-month-salary kicker for hitting 100%+ of target four consecutive quarters rewards consistency, not just one big deal. Example: 100% of monthly target = earn full bonus; 100%+ of monthly target = earn a bit more than the bonus. Hitting 100% of target for 4 quarters in a row = 1 month's salary bonus at year end (targets and numbers to be finalized and announced by management).

Digital Marketing Officer / Specialist 7.4.3 · Reports to Academy Director · Marketing

Job Purpose

Owns the academy's digital presence and demand generation for individual and one-to-one courses — website, social media, paid advertising, and the digital sales funnel through to a qualified handoff to Admissions.

Key Duties & Responsibilities

  • Manage and continuously update the academy website, course pages, social media, pricing, galleries, and bundles
  • Plan, create, and publish content across all social media channels (Instagram, Facebook, YouTube, TikTok)
  • Plan and run paid digital advertising campaigns (Meta, Google, TikTok) to generate qualified leads
  • Produce or coordinate promotional content: reels, testimonials, student work showcases, course-launch campaigns
  • Own the digital sales funnel — landing pages, WhatsApp/chat automation, lead forms, email/SMS follow-up sequences
  • Design and run limited-time offers, discount campaigns, and course bundles to convert interest into sign-ups
  • Track and report digital KPIs: reach, engagement, cost-per-lead, and conversion rate
  • Hand qualified leads to Admissions with enough context to convert quickly
  • Monitor competitor activity and market trends to keep the academy's positioning current
  • Manage the marketing budget within limits approved by the Academy Director and Cost Accountant

Bonus / Incentive Structure

Quarterly bonus up to 10–15% of base, weighted: qualified leads vs. target (50%), efficiency vs. budget (25%), and enrollment conversion rate of marketing-sourced leads (25%). Tying part of the bonus to actual Admissions conversion — not just lead volume — prevents chasing cheap, low-quality leads that never enroll.

Admissions Officer 7.4.4 · Reports to Academy Director · Sales — Individual Enrollment

Job Purpose

First point of contact for individual course inquiries. Converts marketing-generated leads and walk-ins into enrolled students, and manages the enrollment lifecycle.

Key Duties & Responsibilities

  • Respond promptly to inquiries across calls, WhatsApp, social media DMs, and walk-ins
  • Explain programs, pricing, and bundles clearly and persuasively to prospective students
  • Convert leads to enrolled, paying students — owns individual enrollment targets
  • Process registrations, payments, and maintain accurate student records
  • Route corporate/B2B inquiries that come in directly to the BDM
  • Track and report daily/weekly enrollment numbers and lead-to-conversion rate
  • Maintain a professional, welcoming first impression consistent with the academy's premium positioning
  • Flag recurring objections or drop-off points to Digital Marketing and the Academy Director

Bonus / Incentive Structure

Monthly incentive of a fixed EGP amount per enrollment closed above the monthly target (e.g. EGP 150–300 per additional enrollment, set by management), uncapped. Small quarterly top-up (equivalent to a few days' pay) for consistently meeting the response-time SLA, since speed-to-lead is one of the biggest levers on conversion.

Program Delivery & Quality Officer 7.4.5 · Reports to Academy Director · Operations

Job Purpose

Ensures every course actually happens as scheduled (logistics, instructors, studios) and happens well (content standard, instructor performance, student outcomes). Combines operations with a built-in quality-control function.

Key Duties & Responsibilities

  • Build and manage the course calendar: group, private, corporate, and online sessions
  • Recruit, assign, and schedule instructors; track their attendance and delivery quality
  • Manage studio, classroom, and equipment bookings and readiness
  • Observe live classes periodically to check teaching quality against academy standards
  • Run post-course student satisfaction surveys and track completion/drop-out rates as quality indicators
  • Handle escalated student complaints about course quality and recommend instructor coaching, retraining, or removal
  • Coordinate smoothly with BDM (corporate handoffs) and Admissions (individual enrollments) on scheduling capacity
  • Report delivery metrics, quality scores, and instructor performance to the Academy Director monthly

HR Officer / Generalist 7.4.6 · Reports to Academy Director · Human Resources (academy-dedicated)

Job Purpose

Owns the full employee lifecycle for the academy — specifically recruitment, contracts, employee relations, and policy — as a dedicated function rather than a shared/outsourced service.

Key Duties & Responsibilities

  • Draft and manage instructor contracts, schedules, and payment coordination (with the Cost Accountant)
  • Maintain accurate personnel files and leave records
  • Handle employee relations — grievances, conflict resolution, and disciplinary matters
  • Coordinate payroll input and benefits/social-insurance administration in line with Egyptian labour law
  • Write and maintain HR policies (code of conduct, attendance, instructor guidelines)
  • Advise the Academy Director on staffing needs and org-structure decisions

Bonus / Incentive Structure

Annual bonus up to 10% of base, weighted: retention rate (50%), hiring turnaround time (50%). Kept modest and annual — this role safeguards people and compliance, so it shouldn't be pressured by short-term incentives.

Note

This role may initially be shared across CPA's group of companies as a centralized HR function to manage cost, while maintaining this same role structure for future reference; budget will be calculated accordingly.

Cost Accountant 7.4.7 · Reports to Academy Director · Finance

Job Purpose

Provides independent financial control over costs, pricing, and profitability across all revenue streams (corporate, one-to-one, group, online) — a check that is not tied to sales targets.

Key Duties & Responsibilities

  • Track cost-per-course: instructor fees, studio/equipment costs, materials, and overhead allocation
  • Calculate true profitability per program type (corporate vs. individual vs. group) and flag underpriced offers
  • Maintain the academy's budget, monthly P&L, and cash-flow tracking
  • Reconcile instructor payments, freelancer invoices, and vendor costs
  • Prepare monthly cost/margin reports for the Academy Director to support pricing and investment decisions
  • Flag any deal — especially large corporate contracts — that risks being sold below a healthy margin
  • Support statutory bookkeeping, tax filings, and external audit requirements as needed

Bonus / Incentive Structure

Annual bonus up to 8–10% of base. This role is rewarded for financial discipline and accuracy, not for approving higher-risk deals, to preserve its role as an objective check on BDM and Marketing pricing.

7.5 Operational Process Flow

From lead to delivered course

01 · Sales

Lead Generation & Conversion

Owned jointly by the Business Development Manager (corporate) and Digital Marketing Officer (individual/online): digital campaigns generating inbound interest, general & private course promotion, direct B2B outbound, and lead/deal conversion into the enrollment process.

02 · Before Course

Admissions

Answering inquiries, course scheduling, payment processing, follow-up, and repeat enrollment tracking.

03 · During Course

Program Delivery

Booking rooms and items, F&B arrangements, equipment readiness, handling any issues during the course in coordination with Admissions, and capturing photo/video for digital marketing. A costing check-in runs alongside this stage, with the Cost Accountant reviewing bookings and item costs as courses run.

04 · After Course

Wrap-Up & Reporting

Digital Marketing loops back for content and testimonials from the completed course to publish on social media and the website, while Program Delivery closes out the course and delivers a full quality report covering attendee satisfaction, course quality, instructor, venue, equipment, and F&B.
